Ask a team how it works and you get the official flowchart: clean, logical, exactly as it stands in the manual. That is honestly meant and still incomplete, because no one tells you about the shortcuts, the exceptions and the small repairs that keep the day running. That is exactly where the lost time hides.

So we sit down beside them and watch. We see the note stuck to the monitor with the numbers the system doesn't show. We see the Excel export someone clicks together by hand every Friday, the one no interview would ever have mentioned because it long ago became a habit. We see where things get typed twice, where people wait on a colleague, and where software is more cumbersome than reaching for the phone.

From these observations we build the right thing instead of the requested thing: not the software described in a workshop, but the one that makes the real day easier.

The method comes from playtesting in game development: you don't understand players through questionnaires, but by watching them play. We carried that over to business software.
